I've seen a few AI startups in YC go through this exact dilemma. For B2B AI tools—especially ones solving specific vertical problems—subscription SaaS (SaaS) was the go-to for scalability and VC appeal. Why? Because predictable MRR makes it easier to project growth, and VCs love metrics they can benchmark against. My last AI tool, which started with transaction fees, pivoted hard to subscriptions after hearing the same feedback from three different seed investors: "Show us a clean pipeline with high retention, not just volume."
But if you're on the consumer side or a marketplace play, hybrid usually wins—think freemium model where premium features unlock at scale. One YC grad I mentored built an AI writing assistant and saw 3x higher LTV after adding a pay-as-you-go tier for power users, while keeping a base subscription for teams. Not all AI startups are the same though—ask yourself: Is your solution a "must-have" tool or a "nice-to-have"? If it's the former, subscription or hybrid tends to stick better with investors.
